Should You Split a ₹25 Cr Pre-Leased Budget Across Three Assets?

Delhi NCR · Pre-Leased Commercial · Published by AssetRise Realty

In the last three weeks, four separate investors have asked AssetRise Realty a version of the same question, each arriving at it independently: I have one large budget. Should I buy one big pre-leased asset, or three smaller ones?

The budgets ranged from ₹6–7 Cr to ₹38–42 Cr, and the reasoning was consistent. One investor put it plainly: large single assets are harder to exit and less liquid. He wanted three properties of ₹8–12 Cr each rather than one of ₹28 Cr, specifically so that he could sell one without selling all of it.

The assumption underneath that question is that diversification costs yield. Against live Delhi NCR inventory, that assumption turns out to be wrong in the band where most investors actually operate.

What actually sets the price of a pre-leased asset

In Delhi NCR, the gross yield on a pre-leased commercial property is set overwhelmingly by two things: the strength of the tenant covenant, and the structure of the lease. Cheque size is a distant third — until you reach genuinely institutional ticket sizes.

A PSU bank on a registered long lease prices tight: the income is close to sovereign-grade and the tenant is unlikely to walk. A national retail brand on a nine-year lease with a three-year lock-in prices wider, because the covenant is corporate rather than institutional. Two units in the same Noida complex can sit a full percentage point apart purely on who signed the lease.

This is why the "big asset means better yield" instinct misfires. It holds for institutionally-sized assets, where the pool of buyers who can write the cheque is genuinely thin. It does not hold for a ₹9 Cr shop versus a ₹25 Cr building — both sit inside the same deep private-investor market.

Does splitting a pre-leased budget across three assets reduce your yield?

Not in the ₹5–35 Cr band in Delhi NCR. In this range, yield is priced off tenant covenant and lease structure, not off cheque size, so a well-assembled three-asset portfolio can match or beat a single larger asset.

A three-asset portfolio built from current NCR inventory — a ₹8.76 Cr F&B-leased unit in Noida at 6.00%, a ₹8.16 Cr brand-leased retail unit in Noida at 6.00%, and a ₹12 Cr clinic-leased unit in Green Park, South Delhi at 5.75% — deploys ₹28.92 Cr at a blended gross yield of 5.90%. A single ₹25 Cr pre-rented South Delhi building, tenanted by a private-sector bank and a hospital, produces 4.92%.

The split portfolio earns roughly 98 basis points more on comparable capital, while giving the investor three independently saleable titles instead of one. A large-ticket yield premium does exist — a ₹80 Cr cinema-anchored NCR asset prices at 7.73% — but only well above the range most private investors operate in.

Capital preservation is not the opposite of return. It is the discipline of not surrendering your exit in order to buy income you could have had anyway.

What splitting actually costs you

If the yield penalty is largely a myth in this band, the real costs sit elsewhere — and they are operational, not financial.

Three sets of diligence. Three titles to trace, three chains of ownership, three sets of approvals and encumbrance checks. This is where split-portfolio investors most often underestimate the workload, and it is not a cost that can safely be compressed.

Three tenant relationships. Three renewal conversations, three escalation cycles, three sets of maintenance disputes. A single institutional tenant on a fifteen-year lease is genuinely less work than three corporate tenants on nine-year leases.

Three vacancy exposures. One tenant exiting a three-asset portfolio costs roughly a third of your income; one exiting a single-asset holding costs all of it. Diversification protects you here — but it also makes you three times as likely to be managing a vacancy in any given year.

Three outgoing structures. Gross yield is not net yield. CAM, property tax and non-recoverable maintenance differ materially between a standalone South Delhi building and a unit inside a managed Noida development. AssetRise Realty models these separately per asset, because a 6.00% gross unit with heavy non-recoverables can land below a 5.75% gross unit with clean pass-throughs.

How AssetRise Realty approaches this decision

We do not treat this as a yield-maximisation question, because framed that way it produces bad portfolios. We treat it as an exit question first: what is the investor's realistic holding horizon, and what would a sale look like at the end of it? An asset that cannot be sold without a discount in year seven is not a 6% asset, whatever the rent roll says. That assessment drives the structure — single or split — and only then do we compare income.

From there, AssetRise Realty assembles candidate portfolios rather than candidate properties: covenant diversity, so one sector downturn does not hit all three tenants; staggered lease expiries, so renewals do not cluster in a single year; and independent title and saleability on each asset, because a portfolio that can only be sold as a block has reproduced the exact illiquidity the investor was trying to avoid.

And we verify before we recommend. Advertised yields here are frequently calculated off untested asking prices, rents that quietly include GST, or areas never reconciled between lease and title. Every figure above was recalculated independently before publication — the standard AssetRise Realty applies to its own inventory, and the one we would urge any investor to apply elsewhere.

Frequently Asked Questions

Is it better to buy one large pre-leased property or several smaller ones in Delhi NCR?

In the ₹5–35 Cr band, several mid-size assets generally give you better exit flexibility at a comparable or better blended yield, because pricing in this range is driven by tenant covenant rather than cheque size. Above roughly ₹80 Cr, large single assets begin to carry a genuine yield premium that compensates for a thinner resale market.

What is a realistic gross yield for pre-leased commercial property in Delhi NCR?

Across current NCR inventory, bank and PSU-tenanted assets typically price between 4.00% and 6.00%, and national brand-leased retail between 5.00% and 6.14%. Yields advertised well above this range usually reflect an untested asking price, an unverified rent, or a weaker covenant.

How many assets should a ₹25–30 Cr pre-leased portfolio hold?

Three, at roughly ₹8–12 Cr per asset, is the structure most investors at this budget arrive at. It is large enough to access quality covenants and standalone titles, and small enough that each asset sits in the deepest part of the NCR resale market.

Does a lower yield always mean a safer asset?

No. A low yield usually reflects a strong covenant, but it can equally reflect an overpriced asset. The two are distinguished by lease documentation, not the headline number — registered lease, tenure remaining, lock-in, escalation and the legal entity that actually signed.
